Staffing an Unreal Project: The Roles Teams Hire Too Late

Unreal projects that staff up in the wrong order tend to do it the same way. Gameplay engineers first, because features are visible to whoever is funding the thing. Then artists, because the vertical slice has to look like something.

Then, somewhere around the point where the build takes forty minutes, the editor crashes on level load, and two artists are blocked waiting for a material fix, someone asks whether they should have hired a technical artist. The answer was yes, roughly four months earlier. Unreal rewards early technical staffing more than most engines and punishes late technical staffing harder.

Unreal projects tend to staff backwards

The engine’s own gravity explains part of this. Unreal makes it unusually easy to get something impressive running quickly — Blueprint, a marketplace asset, Lumen doing most of the lighting work for free. A small team can produce a convincing slice in weeks.

What Unreal does not make easy is the part after that: cook times, package size, memory on console, Blueprint spaghetti that nobody can refactor, and a content pipeline that was never designed because the slice didn’t need one. The early speed is real and it’s borrowed against the middle of production.

GDC’s 2026 State of the Game Industry, drawn from more than 2,300 industry professionals, found Unreal is the primary engine for 42 percent of developers overall, rising to 59 percent at AA studios and 47 percent at AAA. Those are exactly the teams where the mid-production wall arrives hardest, because the content volume is large enough that pipeline problems multiply instead of merely annoying people.

The technical artist is the first late hire

Technical artists get budgeted as a nice-to-have and they function as a load-bearing wall. Materials, shader complexity, LOD strategy, Nanite decisions, rig standards, import automation, and the difference between an art team that ships and an art team that’s blocked twice a week all sit with this role.

Epic’s own framing of the role is that a tech artist keeps programmers programming, designers designing, and artists making art. That’s not a soft benefit. On a team of thirty, one person preventing three disciplines from waiting on each other is worth more than the fourth gameplay engineer, and it’s almost never budgeted that way.

The tell that you needed one months ago: artists asking engineers to fix materials, engineers writing importer scripts between features, and nobody owning why the build is 8 gigabytes larger than last month.

Design ownership shows up after the slice is built

The vertical slice gets built by whoever is available, which on most Unreal projects means engineers making design decisions in Blueprint under deadline. Those decisions become the game. They were never written down, argued about, or tested against anything except whether the slice demoed well.

Then design arrives to formalize what already exists. This is backwards and expensive, because unpicking a system that’s already load-bearing costs several times what specifying it would have cost, and half the time the team ships the original decision anyway because there’s no schedule left to change it.

Bring a designer on after the slice is built, and most of that budget pays for documentation — writing down choices engineers already made under time pressure. Move the same hire eight to twelve weeks earlier and the budget buys the choices themselves: same money, different thing purchased, and one of the few sequencing changes that costs nothing to make. Studios that hire game designers early enough to shape the slice get decisions; studios that wait get a paper trail.

Build, cook and pipeline work has no owner until it breaks

Nobody is hired to own build times. It’s everyone’s problem, which means it’s nobody’s job, and it degrades on a curve that stays invisible until it’s a crisis. A twelve-minute cook becomes forty over six months, one increment at a time, and no single change was worth stopping for.

Multiply forty minutes by a team of twenty-five and several builds a day, and the cost overtakes a full-time engineer quickly. The teams that avoid this assign build health to a named person early — usually a build engineer or a technical artist with the mandate — and track cook time as a metric rather than a complaint in standup.

Perforce workspace layout, asset reference hygiene, and what goes into the cook are decisions best made when the project has 500 assets. At 50,000 they’re archaeology.

Engine gameplay work is not generic C++

The last late hire is subtle because the role gets filled early and filled wrong. Studios hire strong C++ engineers and assume Unreal fluency will follow, then spend a year with code that’s technically correct and fights the engine at every turn: UObject lifetimes handled like plain C++ objects, replication bolted on after the fact, Blueprint used as architecture rather than glue.

Screening rarely catches this. A C++ résumé is an easy signal to check and the wrong one to rely on alone. KORE1, a staffing firm that places game engineers, says the hardest thing to screen for when you hire unreal developers is knowing when someone would subclass a UCLASS versus compose — a judgment call rather than a syllabus item, which is why it shows up in a panel conversation and not in a coding test.

The practical fix is a portfolio conversation about a system they built and then had to change. What they refactored, and why, tells you more about engine judgment than any amount of language trivia.

Staffing Order Is a Design Decision

Go back to the forty-minute build and the two blocked artists. Every problem in that scene traces to a hiring sequence, not a hiring mistake — the people on the project were good, and they were brought on in an order that guaranteed certain problems would compound before anyone owned them.

Here’s the part that’s easy to miss: staffing order encodes what a team believes matters. Hire features first and you get a project optimized for demos. Hire pipeline early and you get one optimized for shipping. Both look identical at the vertical slice, which is precisely why the choice gets made without anyone noticing they made it.

It changes what you hire for rather than the sequence. In co-development the partner usually brings pipeline and build capability, so your early hires shift toward the roles that hold creative direction and technical standards on your side.
